Estafeta, a leading logistics company based in Mexico City, faced the challenge of transforming its traditional on-premise infrastructure, including production, development, and QA environments, through a bold cloud migration using a hybrid migration strategy. The main objective was to achieve efficient and flexible operations aligned with dynamic business demands while reducing the time and costs associated with data analysis. The hybrid migration proved to be the least disruptive route for Estafeta’s existing operations. This strategy enabled a progressive migration plan, exploring services and improving processes safely without excessive risks. Lessons learned were applied iteratively, continuously improving processes with each migration wave.
The implemented architecture facilitates rapid recovery in case of incidents and ensures high availability through specialized resources. Security and networking were meticulously structured in separate layers, with isolated communications and limited access, following AWS security best practices and maturity model.
Each solution deployment was distributed across different availability zones, supported by a load balancer to ensure continuous application availability. The multi-account strategy, backed by AWS Control Tower, provided unprecedented control over each component and project, implementing organizational policies that separate accounts by project, environment, and purpose.
Thanks to prioritized migration tools, the migration not only resulted in more efficient operations but also enabled precise planning and sizing. The intelligent use of managed services and native AWS tools, such as Cost Explorer and Trusted Advisor, generated more than 20 cost-saving patterns. These optimizations ranged from AWS architecture to EC2 instances, providing personalized cost-saving recommendations.
